The One-Week Tracker

Run the Kit for One Week.

You have the kit. This is the spreadsheet that makes it run.

Add one row for every new inquiry. At the end of the week it shows you the gap that matters: how long your real replies actually took.

Download the tracker (.xlsx)

Free. A single spreadsheet. No sign-up and nothing to send back.

How it works

Three steps. That is the whole job.

1

Download the tracker

One spreadsheet. Open it in Excel, Numbers, or Google Sheets. It comes ready to fill, with the columns and the working already set up.

2

Add one row per inquiry

Every new lead gets its own row, all week long. Seven columns, nothing more. The sheet works out the last column for you.

3

Open the Scorecard

It reads your rows and counts your week: replies inside the standard, bookings, and the leads you lost.

The seven columns

What one row looks like

Seven columns, and one more the sheet fills in for you.

The Gap column is the only one you do not type. It is worked out from the two times you enter.

Arrived

The date and time the inquiry came in.

Source

Phone, web form, text, DM, Google, referral, Angi, or wherever.

Urgency

Emergency, urgent, or routine.

Owner

The one named person responsible for the reply.

Acknowledged

The time the automatic or manual receipt went out.

First real reply

The time of the first call, personal text, or personal email.

Outcome

Booked, lost, or no contact.

Gap (calculated)

Filled in for you. First real reply minus Arrived, in minutes.

How to read it

The one number that matters

The gap that matters is First real reply minus Arrived. That number is the truth.

Same lead, two different gaps

Sample numbers.

Acknowledged minus Arrived4 min

Looks great. It is nearly zero whenever automation is working.

First real reply minus Arrived1,133 min

The truth. Nobody answered this lead for almost a day.

Missed the standard

An automatic acknowledgment is not a real reply. It is a receipt. The tracker records both times, so a fast receipt can never sit quietly on top of a lead that nobody answered.

What it measures against

The standard the tracker uses

This is our standard, not a figure from somewhere else. These are our own default numbers: what we hold ourselves to, and what we teach.

Business hoursFirst real reply within 5 minutes.
After hours, emergency or urgentFirst real reply within 60 minutes.
After hours, routineFirst real reply by 9:00 a.m. the next business day.

Your sheet starts on Monday to Friday, 7:00 a.m. to 5:00 p.m. If your hours differ, change the two cells at the top of the Scorecard sheet and everything updates.

Ready? Run your own week.

Download it, fill it in for one week, and let your own numbers do the talking.
